The Two-Week Walkthrough: Run This Against Your Own Call Board

Do these in order. Skipping to Step 4 because it sounds like the fun one is how shops end up with three abandoned apps and a tech who now distrusts every tool you hand him.

Step 1 — Time-stamp one tech's week, in four buckets

Pick your steadiest mid-level tech, not your best one and not your slowest. For five days, have him note four numbers per call: arrival, diagnosis complete, repair complete, truck rolling. Four timestamps, nothing else. Watch for the gap between "repair complete" and "truck rolling" — that is the documentation tail, and in most shops it runs 12 to 25 minutes on a repair call.

Done looks like: you can say out loud what percentage of a paid field hour is spent on something other than diagnosis or wrench work. If you cannot state that number, you have no baseline to judge any AI tool against, and every vendor demo will sound impressive.

Step 2 — Pull two numbers out of your field service software

From ServiceTitan, Housecall Pro, or Jobber, pull your 30-day callback rate and your first-visit completion rate. Callbacks are where AI assist actually pays, because most callbacks are not skill failures — they are information failures. Wrong part on the truck. Missed a second fault while chasing the first. Charged a system without confirming the metering device.

Watch for: callbacks clustered on specific equipment brands or specific techs. That cluster tells you whether your problem is retrieval (spec access) or training.

Done looks like: two written numbers on a whiteboard with today's date under them.

Step 3 — Turn on voice-to-text job notes on one truck only

This is the lowest-risk step and the one with the fastest payback. The tech talks through what he found on the walk back to the truck; the tool transcribes it and structures it into a job note the office can read. Every major field service platform now ships some version of this, and general-purpose transcription works fine if yours does not.

Watch for: equipment model numbers and refrigerant type getting mangled in transcription. "R-454B" comes out as "are for five four bee" more often than vendors admit. Have the tech spell those two fields manually for the first week.

Done looks like: that one truck's documentation tail drops by at least eight minutes per call, and the office stops calling him to ask what he actually did.

Step 4 — Point AI at spec retrieval, then verify against the manufacturer

This is where the current refrigerant transition makes AI genuinely useful. Since January 1, 2025, EPA's Technology Transitions rule under the AIM Act has capped global warming potential at 700 for newly manufactured residential and light commercial air conditioning, which pushed the field onto R-454B and R-32. Both are A2L — mildly flammable. Charging procedure changed. Leak-check protocol changed. Recovery machines and cylinder handling changed. And the equipment now ships with factory refrigerant detection sensors wired to trip the indoor blower, which means your techs are diagnosing sensor and mitigation faults that did not exist on R-410A gear.

A tech standing at a two-year-old R-454B condenser needs the charging chart, the torque spec, and the sensor fault table — and he needs them in ninety seconds, not by scrolling a PDF on a cracked phone screen. Retrieval is the job AI does well.

Watch for: confident wrong answers. Any AI retrieval tool will occasionally hand back a spec from the wrong model family. The rule in the truck is simple: AI finds it, the manufacturer literature confirms it, then you turn the wrench. Any tech who skips the confirm step gets pulled off the tool.

Done looks like: spec-chase time per call drops, and your techs can name at least one instance where the tool was wrong. If nobody has caught it being wrong, they are not verifying.

Step 5 — Add instrumented diagnostics, and call them what they are

Step 6 — Let AI draft the repair-versus-replace options, with the tech approving

The kitchen-table conversation got harder in 2026. The 25C Energy Efficient Home Improvement Credit, which carried a $2,000 cap on qualifying heat pumps, ended for property placed in service after December 31, 2025. Homeowners who were half-planning a system swap around that credit are now weighing a repair they were previously talked out of. Your good/better/best sheet has to reflect that honestly, and it has to be built while the tech is still in the driveway.

AI drafts the three options from the diagnosis and the equipment age. The tech edits and presents. Never the reverse. The approach mirrors what works in AI-assisted quoting for contractors — the machine assembles, the human owns the number.

Watch for: drafts that overstate urgency. AI-generated options text drifts toward alarm because alarm reads as helpful in training data. Strip it. A homeowner who feels pressured leaves a two-star review two days later, and your review pipeline pays for it for a year.

Step 7 — Automate the after-call chain, in one direction only

Invoice, review request, maintenance agreement offer, and the follow-up on declined work. These four run automatically off job completion status. This is genuinely unattended automation because nothing here requires judgment — the tech already made every call that matters.

The declined-work follow-up is the one most shops never build and the one that pays best. A homeowner who declines a $1,400 coil in April is a different person in the second week of July. A sequence that touches that record at day 30, day 60, and at first heat is quiet money. The mechanics are the same as any contractor follow-up system, just pointed at your own history instead of new leads.

Done looks like: zero manual review requests sent by the office, and a declined-work list that gets touched without anyone remembering to touch it.

Step 8 — Re-time the same tech, then decide what to do with the hour

Run Step 1 again on the same tech. Compare the documentation tail and the spec-chase time. If you have recovered 45 to 60 minutes per day, you have a decision, and it is a business decision rather than a technology one: add a call per tech per day, or send everyone home on time and stop bleeding techs to the shop across town.

Done looks like: you pick one on purpose. Shops that do not pick end up with the hour absorbed silently into longer lunches, and then conclude AI does not work.
